Nos pasamos a\u00f1os debatiendo el ROI de actividades que claramente importaban, pero que no encajaban perfectamente en las hojas de c\u00e1lculo de los \u00faltimos clics. Ahora tenemos una capacidad \u00fanica en una generaci\u00f3n, y algunos est\u00e1n dispuestos a declarar la derrota porque la cuenta de resultados no se ha movido en seis meses. No es as\u00ed como se mide la transformaci\u00f3n. As\u00ed es como se malinterpreta el medio tiempo.<\/p>\n\n\n\n<p>Para que quede claro: el <strong>Estado de la IA en las empresas 2025<\/strong> del Proyecto NANDA del MIT. Ha causado sensaci\u00f3n por su sorprendente cifra...<strong>95% de los proyectos piloto de GenAI en empresas no han tenido un impacto medible en las p\u00e9rdidas y ganancias.<\/strong>. Los autores tambi\u00e9n califican este trabajo de instant\u00e1nea temprana (enero-junio de 2025), lo que constituye un contexto importante. Datos tempranos, limitaciones transparentes y una conversaci\u00f3n que merece la pena mantener. Desde una perspectiva de agilidad empresarial, la conversaci\u00f3n no es \"\u00bfEst\u00e1 fallando la IA?\". La conversaci\u00f3n es \"\u00bfEstamos ejecutando el trabajo de una manera que crea un flujo medible, un aprendizaje seguro y un valor compuesto?\".<\/p>\n\n\n\n<p>A continuaci\u00f3n se presenta la misma historia, contada desde el punto de vista de la agilidad empresarial.<\/p>\n\n\n\n<p><strong>Lo primero que pregunta una organizaci\u00f3n \u00e1gil<\/strong><\/p>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li><strong>\u00bfQui\u00e9n es el cliente de este piloto y qu\u00e9 problema le estamos resolviendo hoy?<\/strong> Defina el usuario, el trabajo que debe realizar y el dolor que intenta eliminar este trimestre.<\/li>\n\n\n\n<li><strong>\u00bfCu\u00e1l es nuestra hip\u00f3tesis y qu\u00e9 la refutar\u00eda?<\/strong> An\u00f3telo. Elija la porci\u00f3n m\u00e1s peque\u00f1a que pueda probar en condiciones similares a las de producci\u00f3n.<\/li>\n\n\n\n<li><strong>\u00bfQu\u00e9 pruebas aceptaremos antes de que aparezca P&amp;L?<\/strong> El flujo y la calidad son los indicadores adelantados. Las finanzas son la prueba rezagada.<\/li>\n<\/ol>\n\n\n\n<p>Cuando esas tres preguntas son expl\u00edcitas, los pilotos dejan de ser demostraciones y empiezan a ser experimentos.<\/p>\n\n\n\n<p><strong>Seis meses no es un veredicto, es una cadencia<\/strong><\/p>\n\n\n\n<p>Seis meses equivalen a un pu\u00f1ado de sprints con espacio para dos o tres ciclos de inspecci\u00f3n y adaptaci\u00f3n. Es tiempo suficiente para aprender sobre permisos, enrutamiento, calidad de datos, latencia, traspasos, rutas de excepci\u00f3n y humanos en el bucle. No es tiempo suficiente para recablear m\u00faltiples flujos de trabajo b\u00e1sicos, volver a formar a grandes equipos, endurecer las barreras de seguridad y llevar las mejoras hasta la auditor\u00eda de p\u00e9rdidas y ganancias. En la agilidad, calculamos el tiempo para aprender y, a continuaci\u00f3n, decidimos ampliar o detener bas\u00e1ndonos en pruebas, no en el optimismo.<\/p>\n\n\n\n<p><strong>Medir primero el flujo, luego las finanzas<\/strong><\/p>\n\n\n\n<p>El beneficio directo es el destino. El flujo le indica si est\u00e1 avanzando hacia ese destino. Tr\u00e1telos como <strong>indicadores principales de agilidad<\/strong> que deber\u00eda moverse en los meses 1 a 6:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Plazo de entrega<\/strong> de la solicitud al resultado<\/li>\n\n\n\n<li><strong>Rendimiento<\/strong> por semana para el flujo de trabajo objetivo<\/li>\n\n\n\n<li><strong>Tasa de reprocesamiento<\/strong> y <strong>tasa de excepci\u00f3n<\/strong><\/li>\n\n\n\n<li><strong>Porcentaje de errores escapados<\/strong> y <strong>contenci\u00f3n de defectos<\/strong><\/li>\n\n\n\n<li><strong>Adopci\u00f3n<\/strong>Tareas asistidas por usuario y d\u00eda, minutos activos en el flujo de trabajo<\/li>\n\n\n\n<li><strong>Postura de riesgo<\/strong>: se reducen los problemas se\u00f1alados y el tiempo de revisi\u00f3n<\/li>\n\n\n\n<li><strong>Resultados para los clientes<\/strong>Tiempo de respuesta, resoluci\u00f3n en el primer contacto, CSAT o deltas de NPS<\/li>\n<\/ul>\n\n\n\n<p>Si estas se\u00f1ales mejoran y se mantienen estables, la cuenta de resultados suele moverse entre los meses 9 y 18, que es cuando empieza la escala y termina la configuraci\u00f3n.<\/p>\n\n\n\n<p><strong>De la sala de demostraciones a la realidad del flujo de trabajo<\/strong><\/p>\n\n\n\n<p>La agilidad favorece <strong>soluciones pr\u00e1cticas en caminos reales<\/strong> sobre las demostraciones pulidas. Tres cambios pr\u00e1cticos convierten los pilotos en entrega de valor:<\/p>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li><strong>Cortar valores<\/strong>: liberan un trozo estrecho, de extremo a extremo, que toca el sistema de registro y la v\u00eda de aprobaci\u00f3n.<\/li>\n\n\n\n<li><strong>Definici\u00f3n de Listo y Definici\u00f3n de Hecho<\/strong>ning\u00fan trabajo entra en un sprint a menos que el acceso a los datos, las restricciones de privacidad y las m\u00e9tricas de \u00e9xito est\u00e9n claras; no se realiza ning\u00fan trabajo hasta que la telemetr\u00eda, los registros de auditor\u00eda y la reversi\u00f3n est\u00e9n activos.<\/li>\n\n\n\n<li><strong>Barandillas, no puertas<\/strong>Seguridad, riesgos, asuntos jur\u00eddicos y cumplimiento de la normativa: se re\u00fanen semanalmente con los departamentos de productos y operaciones. Reduce coordination drag.<\/li>\n\n\n\n<li><strong>Cross-functional team<\/strong>: product, operations, data, engineering, risk, and finance see the same board and the same metrics.<\/li>\n\n\n\n<li><strong>Limit WIP<\/strong>: stop starting and start finishing. Too many pilots create false positives and thin learning.<\/li>\n\n\n\n<li><strong>Weekly retros<\/strong>: surface blockers early, adjust scope, and rotate one small improvement per week into the Definition of Done.<\/li>\n<\/ul>\n\n\n\n<p><strong>The Right Scoreboard for Month Six<\/strong><\/p>\n\n\n\n<p>Executives should expect a <strong>two-line scorecard<\/strong> at the six-month mark:<\/p>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li><strong>Flow and quality<\/strong>: the leading metrics listed above with before-and-after deltas and stability bands.<\/li>\n\n\n\n<li><strong>Finance translation<\/strong>: hours avoided, error costs avoided, cycle time value released, revenue capture unlocked, risk reduction quantified. These are not GAAP yet. They are the audited trail that justifies scale.<\/li>\n<\/ol>\n\n\n\n<p>If the flow line is up and stable, and the finance translation is credible, scale. If not, stop or rescope. Either outcome is success because you learned at low cost.<\/p>\n\n\n\n<p><strong>Why the \u201c95%\u201d Headline Can Be True and Misleading<\/strong><\/p>\n\n\n\n<p>It can be true that most pilots did not show direct P&amp;L in six months. It can also be misleading if those pilots were not designed as agile experiments with explicit leading indicators, working slices, and weekly inspection. Agility does not promise instant profit. It promises faster truth. That is exactly what leaders need.<\/p>\n\n\n\n<p><strong>A Friendly Challenge to Colleagues<\/strong><\/p>\n\n\n\n<p>Before we declare the technology a failure, let us adopt an agility scoreboard and cadence. Write the hypothesis. Slice the value. Measure the flow. Invite Finance and Risk into the retro. Decide based on evidence.
